Follow the safest ForgeLayer pilot path: start in safe mode, connect the GitHub App, add repo rules, create a review run, inspect PromptForge and AgentOS, create a Work Record, review the Ledger, and decide the next step.

Private beta onboarding is guided/demo-safe. No live agents or autonomous workflows are enabled. Billing is not live. GitHub posting is disabled by default unless explicitly configured. Workspace auth is foundation-only and not production-live. Raw diffs, raw repo rules, webhook payloads, prompts, tokens, keys, and secrets are not exposed in onboarding.

Understand safe mode

Start with the private beta boundaries before connecting a repo.

Expected outcome: Reviewer understands what ForgeLayer will and will not do.
Safety note: No live agents, no autonomous workflows, no billing, and posting disabled by default.

Set up the GitHub App

Use the selected-repo private beta setup path.

Expected outcome: GitHub App webhook is connected to an allowlisted repository.
Safety note: Install only on approved repos and keep GITHUB_COMMENT_POSTING_ENABLED=false.

Add repo rules

Add a small forgelayer.yml with protected paths, sensitive paths, and review requirements.

Expected outcome: RepoBrain can apply repository policy context.
Safety note: Repo rules are treated as untrusted policy input and raw rules are not exposed in summaries.

Trigger or import a PR

Redeliver a PR webhook or use the dashboard/public .diff import for a manual demo.

Expected outcome: A review is generated from a PR diff or pasted/imported diff.
Safety note: ForgeLayer reviews diffs; it does not scan the full repository yet.

Inspect the Review Run

Open the stored safe summary and confirm status, policy context, Check Preview, and PR Comment Preview v2.

Expected outcome: Reviewer sees the system-of-record summary for the PR review.
Safety note: Review Runs omit raw diffs, raw repo rules, raw payloads, tokens, keys, prompts, and secrets.

Expected outcome: Reviewer sees prompt scoring, rewrite guidance, and security tests.
Safety note: PromptForge v1 is deterministic and does not persist raw prompts.

Review deterministic routing, workflow planning, work records, and agent comparison.

Expected outcome: Reviewer sees how ForgeLayer plans and controls AI work before execution.
Safety note: AgentOS does not execute agents, call external agent APIs, or run autonomous workflows.

Create a Work Record

Create a draft Agent Work Record and inspect the derived ledger preview.

Expected outcome: Reviewer sees evidence, risks, approvals, blocked actions, and merge readiness.
Safety note: Draft work records are not persisted as production ledger records yet.

Expected outcome: Reviewer understands ForgeLayer as a system of record for AI software work.
Safety note: Agent Work Record ledger entries are foundation-only until workspace auth and persistence exist.
